feat(secrets): repository secrets and variables for agent shells and terminals - #432
A GitHub Actions-style secrets and variables store, so E2E tests (and any other command an agent or user runs) can read credentials from the environment without .env files in the repo. The names and expression syntax match GitHub Actions, so the same variable works in CI and in Manager.
How it works
Store. Settings → Secrets and variables holds global values; a repo's Secrets tool holds repo values, optionally scoped to a named environment (e.g. e2e). Secrets are encrypted (encryptSecret) and write-only; variables are plain text. Precedence: environment > repo > global. Names follow GitHub's rules and reject Manager-reserved names.
Map. The trusted .ocm/project.json gains environment and env:
Both fields are part of the trust hash, so changing the mapping requires re-approval and an untrusted file injects nothing. Files without them hash as before, so existing trust survives. The trust review lists each mapped variable and its expression.
Inject.RepoEnvService.resolveForDirectory resolves the repo and approved mapping for any directory (including OpenCode, schedule and forge worktrees outside the repo folder) and never throws. It feeds:
agent shells via /api/internal/shell-env (replaces /git-credentials/gh-env) and the ocm-gh-env plugin;
the sandbox shell plan, which is now the only source of the guest environment (the shim forwards only names pinned in OCM_SANDBOX_FORWARD_ENV);
terminals, project actions and setup commands (TerminalService.create).
Mask. Secret values in completed agent tool results are replaced with ***.
E2E isolation
e2e/server.sh now starts the backend with env -i, only the keys the suite defines, and bun --no-env-file from a scratch directory, so local .env files and host credentials cannot leak into the E2E run.
Known limits
An agent that can run the tests can still print injected values; masking covers exact matches in recorded tool output only (not encoded/partial values, error results or terminal output).
Values forwarded into the sandbox appear in msb exec -e arguments in the host process list.
Rotating AUTH_SECRET makes stored secrets unreadable.
Missing secret references are not yet surfaced in the UI.

Summary by CodeRabbit
New Features
Manage global and repository-scoped secrets and variables in Settings and repository tools. Secret values are hidden in listings, while variable values remain visible.
Configure project environments with secret and variable references, including environment-specific mappings. Trusted mappings can provide values to agent shells, sandboxed shells, and local terminals.
Secret values are masked in recorded tool output.
Improvements
Trust reviews now show environment names and variables before approval.
Environment settings are validated, and environment values are applied according to their scope.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
This change adds global and repository-scoped secrets and variables, trusted repository environment mappings, and tools to manage them. The backend resolves and injects values into shell, terminal, and sandbox environments. OpenCode tool results are masked. The frontend adds management interfaces, and end-to-end tests cover the new flows.

Name the conflict target in the upsert.
The secrets table has no column-based unique constraint. Its only uniqueness guarantee is the expression index idx_secrets_scope on (kind, COALESCE(repo_id, 0), environment, name). A bare ON CONFLICT DO UPDATE works only on SQLite 3.35 or later. On older SQLite versions it is a syntax error, so every set call fails. Name the conflict target explicitly so the upsert matches the expression index and works on all supported versions.

backend/src/db/migrations/202610141200-secrets.ts:19 🗄️ Data Integrity & Integration | 🟠 Major | ⚡ Quick win
Separate the global scope from ASSISTANT_REPO_ID.
idx_secrets_scope converts repo_id IS NULL to 0, and ASSISTANT_REPO_ID is also 0. The reachable secrets route passes the repository ID directly to secretsService.set, so writes with the same kind, environment, and name use the same conflict key. The second write updates the existing row instead of storing the other scope, which can overwrite the global value or lose the assistant-repository value.
Use a reserved repository ID sentinel for global rows and keep the UPSERT target aligned.

corresponding secrets UPSERT conflict target to use the same sentinel so global

🟠 Major · Select the repository by exact Git root before using containment. · repo-env.ts:46-57
Select the repository by exact Git root before using containment.
RepoEnvService.findRepo calls getRepoByDirectory(this.db, topLevel) before resolving the main checkout. That helper accepts a registered ancestor, so an unregistered independent nested Git root can select the ancestor repository. resolveForDirectory then reads the nested root’s project file but checks it against the ancestor and calls resolveValues(projectRepo.id, ...) with the ancestor ID. A shell or terminal started from the nested root can therefore receive the ancestor repository’s secrets or variables when the nested project file is trusted under that repository.
Use exact-root lookup for topLevel and the resolved main checkout. Do not use ancestor containment for an independent Git root.
Suggested fix

The E2E backend inherited the caller's environment and Bun auto-loaded .env
files from the repo root, so local credentials and host variables could leak
into the run. server.sh now launches the backend with env -i, passing PATH and
only the keys from createServerEnv (E2E_SERVER_ENV_KEYS), runs bun with
--no-env-file, and starts it from a scratch directory with a frontend symlink
so no .env file is in reach.
…hells and terminals
Add a GitHub Actions-style store for secrets and variables so tests can read
credentials from the environment without .env files in the repo.
- secrets table keyed by kind, repo (NULL for global) and environment;
secrets are encrypted with encryptSecret and write-only, variables are plain
text. Names follow GitHub's rules and reject Manager-reserved names.
- Global (/api/secrets, /api/variables) and repo
(/api/repos/:id/secrets|variables) routes.
- The trusted .ocm/project.json gains environment and env fields that map
names to ${{ secrets.X }} / ${{ vars.X }} expressions. Both are part of the
trust hash; files without them hash as before, so existing trust survives.
- RepoEnvService.resolveForDirectory resolves the repo and approved mapping
for any directory, including worktrees outside the repo folder, with
environment > repo > global precedence. It never throws.
- /api/internal/shell-env replaces /git-credentials/gh-env and feeds the
ocm-gh-env plugin, the sandbox shell plan and TerminalService.create.
- The plugin masks injected secret values as *** in completed tool results.
- The sandbox shell plan is now the only source of the guest environment: the
plugin pins OCM_SANDBOX_FORWARD_ENV and the shim forwards only those names.
Add a Secrets manager for global values (Settings > Secrets and variables) and
repo values (Secrets tool panel and dialog), with environment scoping,
write-only secrets and copyable ${{ }} references. The trust review for
.ocm/project.json lists the environment and each mapped variable with the
expression it resolves from.
… panel
Against a real Manager and OpenCode server, with the shared mock
OpenAI-compatible provider:
- mapped values are absent from OpenCode shells while .ocm/project.json is
untrusted and present once it is trusted;
- repo terminals receive them;
- an agent shell tool call that prints the secret is recorded as ***;
- the Secrets panel lists secrets by name without revealing values.
The shared mock provider can now script tool-call turns (setResponder) and
bind an ephemeral port (startMockProvider() exposes port), so specs no
longer have to reserve a fixed port.
A bare ON CONFLICT DO UPDATE fires on any unique constraint violation; naming idx_secrets_scope keeps a future constraint from silently redirecting the update.
…he repo env resolution
The sandbox shim forwards only the plan's pinned names, so turning sandbox Git credentials off withholds tokens. Sandboxed shells resolve repo env once, terminals on linked servers get no local env, mapping keys cannot override git credentials, masks are kept per directory, and directory resolution is cached. A legacy gh-env alias keeps adopted OpenCode processes working for one release.
Remove the JSDoc block above buildGhEnvPluginSource.
The repository forbids code comments. The block explains per-cwd mask replacement, result-cwd selection, and sandbox handling. The code expresses these behaviors in replaceMaskValues, resultCwd, masksForResult, and isSandboxedShell. The tests in opencode-gh-env-plugin.test.ts also cover them. Remove the block.

…n exact repo root
Global secrets used COALESCE(repo_id, 0), the same key as the Assistant repo (id 0), so same-named values overwrote each other. A new migration rebuilds idx_secrets_scope with a -1 sentinel shared with the upsert target, so databases that already applied the secrets migration upgrade cleanly. Repo env resolution now requires an exact registered git root, so an unregistered nested repository no longer receives its ancestor's secrets.

- Around line 19-20: Update the down migration to apply a deterministic policy
when global and Assistant-repository entries collide on kind, environment, and
name after mapping to LEGACY_GLOBAL_SCOPE_ID, then rebuild the legacy scope
index with rebuildScopeIndex. Add a test for down with both colliding entries
present and verify rollback completes according to that policy.

resolveRepoForDirectory selects a repository only when the directory is its
registered location or a verified Git worktree sharing its Git metadata; do not
rely on a matching project ID alone, and preserve support for external
worktrees.

… repo worktrees
Rolling back the scope-index migration now keeps the newest of a colliding global and Assistant-repo secret, matching the legacy last-write-wins upsert, so the legacy unique index can be recreated. The repo-env fallback now returns a registered repo only when the directory shares its Git metadata, so a separate clone of the same origin no longer receives the registered repo's secrets; external worktrees still resolve. The migration uses a named export.
Match a registered external worktree by its own path.
resolveMainCheckoutPath returns the main checkout for an external worktree. A repository registered from that worktree has a canonical fullPath equal to the worktree, not the main checkout. The current comparison therefore discards it, and RepoEnvService.resolveForDirectory returns an empty environment.
Compare the candidate with both the requested directory and the main checkout. This does not match a separate clone because its path matches neither one.

Update the candidate selection after `resolveMainCheckoutPath` to match a
registered repository whose canonical `fullPath` equals either the requested
`directory` or the canonical main checkout. Preserve the existing project-ID
filtering and return `null` when neither path matches.
